Nor Black Nor White
From fragmented books across two countries to one consolidated view — bringing financial clarity to a community-first fashion brand.
01 The Client
Brand: Nor Black Nor White
Industry: Fashion & Apparel (D2C + Community)
Operations: India (Delhi store), United States
Brego Solutions: Accounts, Finance, MIS & India Compliance
Community-Led, Cross-Border Brand Nor Black Nor White is a distinctive fashion brand built around a tight-knit, highly loyal community. Founded by NRIs who split their time between India and abroad, the brand operates retail in India, ships globally, and has had a presence in Los Angeles. It is a brand that has built something genuinely different — a community that becomes part of a world, not just a product. What they hadn't built, when they came to Brego, was a financial infrastructure to match that vision.
02 The Problem
Fragmented Across Markets
When Nor Black Nor White first approached us, the books were being managed by an outsourced team in Delhi. The immediate issue was ecommerce reconciliation — website sales weren’t being matched accurately with payment gateway settlements, deductions weren’t clearly tracked, and there was no clean visibility into net collections after commissions, fees, and refunds. But the structural problem ran deeper.
India: Compliance & Control Gaps: The founders, being NRIs, had limited visibility into Indian tax and regulatory requirements, with no reliable system to stay on top of filings and obligations.
US: Cash-Based Accounting Limitation: The US books were maintained on a cash basis — recording transactions only when money moved. This meant no visibility into payables, receivables, or actual financial position at any point in time.
No Consolidated View: Across both entities, there was no unified picture of the business. Two countries, two teams, two systems — with no way to see performance together.
The challenge wasn’t just accuracy. It was the absence of a system that connected everything.
03 The Solution
Unified Financial Structure
We started with India — stabilising the books, fixing reconciliation gaps, and building visibility. The US followed, expanding the scope into a unified cross-border system.
1. Ecommerce Reconciliation & Clean Books (India)
Rebuilt the reconciliation process across website sales, payment gateways, and bank settlements — ensuring accurate tracking of revenue, deductions, refunds, and net realisation. This created a reliable base layer for all reporting.
2. India Accounting, Compliance & Audit
Took over end-to-end India accounting — including tax compliance, filings, and audit coordination — bringing structure and consistency to an area the founders had flagged as a key gap.
3. Cash to Accrual Migration — US Accounts
Transitioned the US books from cash-based to accrual accounting — ensuring revenues and expenses are recorded when they are earned or incurred, giving a true picture of business performance.
4. MIS Across Entities + Consolidation
Built structured MIS reports for India and the US, along with a consolidated view. These reports give the founders visibility into: Revenue split across geographies and channels, Channel-wise performance (D2C, retail, international), COGS and gross margins across segments, Cost structures across operations, marketing, and overheads, Overall profitability at both entity and consolidated level. The outcome: one system that reflects the business as it actually operates — not as disconnected parts.
5. Vendor Management & On-Ground Support
Extended support beyond accounting — managing vendor queries and payment coordination, bringing the finance function closer to day-to-day operations.
04 The Results
One Business, One View
What started as a compliance fix became the financial foundation for a brand operating across two countries with clarity.
1. Consolidated Visibility Across Markets
For the first time, the founders have a unified view of India and US performance — enabling clearer cross-border decision-making.
2. Structured MIS That Drives Decisions
With consistent reporting across entities, the team can now track revenue splits, margins, and cost behaviour — turning scattered data into usable business insight.
3. Accurate Revenue Through Reconciliation
Ecommerce reconciliation ensures that reported revenue reflects actual collections — with clear visibility into gateway fees, refunds, and deductions.
4. Compliance, Fully Managed
India tax and regulatory requirements are now handled end to end — removing uncertainty and reducing founder dependency.
True Financial Position in the US
The shift to accrual accounting provides a more accurate view of what the business earns and owes — not just what has already been paid.
One market started it. Trust expanded it.
